AI Workflow Implementation Guide

Based on this whitepaper, this guide provides a complete theoretical framework proposing a one-year plan that transforms how your organization develops software. Unlike traditional methodologies that treat AI as a "nice-to-have" tool, this framework makes AI your first-class execution partner while humans focus on what they do best: design, review, and make strategic decisions.

On its own, adding AI tools to your workflow only provides marginal productivity gains. However, when you combine specification-driven development, context engineering practices, and organizational restructuring, you significantly accelerate your development velocity.

The framework also provides an extremely smooth workflow: structured specifications let AI agents work autonomously while you maintain full control through review gates. Early on, it's easy to get quick wins with pilot projects, and eventually the entire organization self-sustains its AI-augmented velocity.

Dual-Track Strategy

This plan adopts a dual-track parallel strategy:

Why dual tracks?

Infrastructure items (such as knowledge base, API platform, design system) cannot be determined as best practices early on. Through Track 1 practical experience, we can better understand actual needs, then conduct targeted tool development in Track 2.

  • Requirements gathering: Collect actual pain points and needs from pilot teams
  • Tool evaluation: Assess whether existing tools meet requirements
  • Incremental development: Gradually develop internal tools based on priority
  • Continuous alignment: Adjust direction as AI tool ecosystem evolves

Priority When Resources Are Insufficient:

Principle: Track 1 (Adoption & Scale) takes priority over Track 2 (Tool Development). Without adoption, tools aren't needed, but incomplete tools shouldn't block adoption.

Quarterly Phases

This section guides your organization from proof of concept to full transformation through five phases: Proof of Concept, Foundation, Pilot, Scale, and Transform. Upon completion, all teams will be fully operational with AI-augmented development.

Q0: Proof of Concept (Jul-Dec 2025)

Theme: "Validate Before Scaling"

Before proposing organizational change, validate the approach through individual experimentation and small team pilots. This phase has already been completed, providing the foundation for this proposal.

Why Does Mindset Change Take Time?

AI-driven development has fundamental differences from traditional development:

Lessons Learned:

Once the workflow starts running, we encounter many obstacles from traditional development practices. The most common scenario is: external forces intervene late in discussions, overturning or significantly modifying already-converged discussion outcomes.

These external forces include:

  • Stakeholders who didn't participate in early discussions
  • Ad-hoc changes in business priorities
  • Newly discovered technical constraints or compliance requirements

The key issue is: these external forces are often not included in the AI workflow. When AI has already started executing based on established specs, late-stage changes cause massive rework, or even require starting from scratch.

Goals of Mindset Change:

  1. Early Convergence: Make all stakeholders aware they must invest time in upfront discussions
  2. Complete Participation: Include all roles that might influence decisions in the AI workflow
  3. Commitment Discipline: Build respect for converged decisions, avoid casual reversals
  4. Change Management: Have clear processes when changes are truly necessary

Cultural Change

If the organization cannot establish a culture of "thorough upfront discussion, respect decisions afterward," the benefits of AI-driven development will be significantly diminished.
